Before the intervention, the company averaged 65.9 active employees per baseline workday. Its weekday-matched expectation for the post-launch period was 65.7.
Observed activity after Triad began averaged 91.7 employees per workday. That is the 39.6% lift. Weekly reach told the same story: eight complete pre-workshop weeks averaged 112.9 active employees, while four complete post-launch weeks averaged 153.3, a 35.8% increase.

The workshop appears to have supplied the initial energy. Activity rose during the four workdays between the workshop and Triad. The peer network then added a new social structure around the behavior.
The close timing matters. This study cannot assign a separate share of the lift to the workshop and Triad. It can test whether the increase lasted and whether the network provides a credible explanation for that persistence.
How Peer Networks at Work Created 504 New Connections
The first Triad rotation placed employees into 82 small groups, mostly groups of three. Each group was a separate component. The second rotation avoided repeating the same pairs.
Across two cycles, the design created:
- 504 unique peer pairings
- 51.2% cross-team connections
- Zero repeated pairings
- One connected network covering all 248 employees
A connected network does not mean every employee interacted directly with everyone else. It means a path existed between any two employees after the two rotations. Social reinforcement could cross team boundaries instead of stopping inside the original group.
That distinction is useful for leaders. Adding more messages to the same fixed team does not expand the structure through which behavior can spread. Rotating small groups creates new bridges.
The mechanism is consistent with network research. Damon Centola's experimental work found that behavior can spread more reliably when people receive reinforcement from multiple contacts. Johan Ugander and colleagues' work on structural diversity also showed that the variety of social contexts around a person can predict adoption better than raw contact volume alone.
The Peer Signal Was Associated With Follow-Through
The study recorded 1,387 Triad check-ins. Employees checked in on 30.9% of opportunities after another group member had already made progress visible. The rate was 26.9% when no peer signal was present.
That is a 4.0 percentage-point association.
The comparison is observational. A motivated day, a company event, or another shared cause could influence the entire group. Still, the pattern fits the proposed mechanism: visible progress gives the next person a timely social cue.
This is where workplace behavior-change design differs from a communication campaign. A campaign tells people what matters. A small peer structure makes the next action visible.
Did Triad Lift Engagement at Other Companies?
We rebuilt the comparison around production customers that actually launched a June 30 Triad cycle. Demo, trial, test-drive, inactive, excluded, focal-company, and Happily internal accounts were removed.
Nineteen companies met the minimum activity threshold. Their aggregate weekday activity was:
- 10.9% above matched expectation through the first full cycle
- 9.7% above expectation through four weeks
- Higher at 13 of 19 companies
This broader cohort makes a platform-wide timing explanation less convincing. It still does not create a randomized control group. Only two qualified non-Triad production companies met the same thresholds, too few for a credible untreated comparison.
The responsible conclusion is specific: the combined workshop and peer-network intervention likely contributed to the sustained uplift. The evidence does not show that Triad alone caused exactly 39.6% more engagement.
